Run your own ads first, then graduate to an agency: how to know when

The honest path for most businesses: learn to run your own ads while budgets are small, get coaching as you build, and hand it to experts once your spend makes expert management pay for itself.

There are three ways to handle paid ads: run them yourself, get coaching while you run them, or hire an agency. They aren't competing choices. For most businesses they're stages, and the right one depends mostly on how much you spend and how much time you have.

Run your own ads while spend and revenue are small. Graduate to an agency when expert management starts paying for itself.

Stage 1: Run it yourself while budgets are small

When you're spending a few hundred to a couple of thousand dollars a month, a management fee is a big share of your budget. This is the stage where learning the fundamentals yourself pays off most. You keep costs low, you learn what actually works for your business, and you build the judgment to evaluate marketing help later.

  • Good fit: early-stage, hands-on owners with an offer that already sells
  • Watch out for: launching before tracking works, and changing too much too quickly

Stage 2: Get coaching as you build

Coaching shortens the learning curve. You keep running your own account, with an experienced operator reviewing your setup, numbers and decisions. It's how you avoid expensive mistakes while your budget is still yours to manage.

  • Good fit: owners or in-house team members who want to build the skill properly
  • Watch out for: coaching only works if you have time to implement between sessions

Stage 3: Graduate to an agency as you scale

As spend grows, the math flips. At $5,000 a month in ad spend, a 10% improvement in efficiency is worth about $500 a month, and the gains from experienced people working your account every day usually outweigh the cost. That's when handing it off is the smart business decision, not a failure to learn.

As a guideline, many businesses reach that point at around $3,000 to $5,000 or more a month in ad spend. It's a rule of thumb, not a guarantee: your margins, goals and how much your time is worth all move the line.

Signs you've outgrown doing it yourself

  • Time: ads take more than a few hours a week and pull you away from running the business
  • Complexity: more offers, audiences, locations or campaigns than one person can manage well
  • Multiple channels: you're running, or ready to add, Meta, Google and more at the same time
  • Scaling: you have proven winners, and small gains in efficiency are now worth real money

If you're at the spend guideline, or you recognize two or more of these signs, it's probably time to bring in experts.

Why starting yourself makes you a better client

Owners who have run their own campaigns know what good tracking looks like, which metrics matter and what a healthy cost per customer is for their business. When they hand off to an agency, they ask better questions, set clearer goals and get more from the relationship from day one.

Questions to ask yourself

  1. How much am I spending on ads each month, and how much do I plan to spend in six months?
  2. How many hours a week can I realistically give to ads?
  3. Is my offer proven, with tracking in place?
  4. Would a 10% improvement in results be worth more than the cost of expert help?
