The metric ladder: diagnose a bad ad in five steps

When results disappoint, don't change everything at once. Walk down five metrics in order and fix the first one that breaks.

A disappointing week tempts you to change the audience, the creative, the budget and the landing page all at once. Then you never learn what was wrong. The metric ladder gives you an order to check things in.

1. CPM: what it costs to reach people

Cost per thousand impressions reflects competition, audience size, seasonality and how the platform rates your ad. If CPM jumps compared with your recent weeks, check for very narrow audiences, policy issues or a seasonal spike.

2. CTR: whether the ad earns attention

Click-through rate tells you whether people who see the ad care enough to click. A low CTR is almost always a creative or offer problem: the hook, the first frame, or a message that isn't clear.

3. CPC: cost per click

Cost per click is driven by the two steps above. A high CPC usually means CPM is high, CTR is low, or both. Fix the cause, not the symptom.

4. Conversion rate: whether the page works

If people click but don't convert, look at the landing page or form. Does it match the ad's promise? Is it fast on a phone? Is the form longer than it needs to be? Is the next step obvious?

5. CPA or ROAS: whether it's profitable

Finally, compare cost per acquisition or return on ad spend against your break-even number. If everything above looks healthy but CPA is still too high, check tracking first, then follow-up speed and close rate.

A real example of why breakdowns matter

In one 7-day period for a niche online-education brand whose campaigns are managed by the Spencer Digital team, a single ad set took 42% of the spend but produced only 10% of the leads, at $12.21 per lead versus $2.79 for the campaign overall. The campaign average looked fine. The breakdown showed exactly where to act. (Agency-managed campaign, not a student result. Results vary and are not guaranteed.)

Change one thing at a time

Once you know which step breaks, change one variable, give it a fair test, and write down what you learned. That habit is worth more than any single trick.
